Something does not add up, and I want to walk through it with you like an investigation, because the numbers tell a story that most of the industry is reading backwards.
Hotels now have access to genuinely capable AI. Leaders are experimenting with it for hours every week. Spending is expected to climb. Productivity is improving across the board. And yet only 24 percent of surveyed hotel leaders say their AI investment has actually paid for itself.
So where did the value go?
That is the real question, and I think chasing it honestly leads somewhere far more useful than another debate about which tool is smartest. The recent State of Hotel AI survey gives us enough evidence to follow the trail, and it doesn’t end where most people expect.
The hotel bought intelligence and forgot to redesign the work
Here is the contradiction at the center of the whole thing. Ninety percent of hotels report improvement in routine work. Only 24 percent report that the investment has paid off overall. And even among respondents who have a strategy and governance in place, 70 percent still report fragmented execution.
Sit with that gap for a second. Nearly everyone is getting faster at small tasks. Almost no one is turning that speed into transformation. An employee who writes an email faster is a real and welcome thing, and it does very little on its own to change the hotel’s revenue, its guest experience, or its operating model.
That is the difference between isolated productivity and organizational intelligence. The hotel purchased capability and dropped it on top of workflows that nobody redesigned, data that nobody connected, and decisions that nobody reassigned. Intelligence landed on the property, and the work stayed the same shape it was before. When that happens, the AI performs, and the business does not move.
The most important AI problem is not an AI problem
This is the part of the investigation where the evidence points somewhere surprising.
When hotel leaders were asked what was actually holding them back, 67 percent named change management, data quality, or integration. Only 8 percent pointed to the limitations of the models themselves.
Read those two numbers together and the whole picture flips. Hotels keep shopping for more powerful technology while the true obstacles sit somewhere the technology cannot reach. Unclear ownership. Messy data. Operational silos that never talk to each other. Workflows that were designed for a world where no one collaborated with a machine or, frankly, with each other.
The line I keep coming back to is this. The hotel keeps asking whether the AI is intelligent enough, while the AI quietly waits for the hotel to decide who owns the decision.
That is the reveal. The bottleneck was never the model. It was everything around the model that we assumed we could skip.
The transformation is happening above the property before it reaches the guest.
There is one more piece of evidence, and it is the one I find most human and most important.
According to the survey, corporate roles are being redefined almost five times more often than frontline roles. Nineteen percent compared with four percent. The change is arriving in the offices well before it arrives at the front desk, in housekeeping, in reservations, or in guest recovery.
I understand why it happens that way, and I want us to be honest about the risk it creates. If AI reshapes the leadership work while the people who actually create the guest experience stay outside the transformation, the hotel becomes more efficient in its reports without becoming any more intelligent in its operation. The dashboards get sharper,r and the lobby feels the same. That is a hollow kind of progress, and guests can feel the hollowness even when they cannot name it.
Real transformation reaches the people closest to the guest, or it is not transformation. It is reporting.
The readiness model hotels actually need
So if the model is not the problem, what does a hotel do differently on Monday morning? This is the sequence I work through, and it has nothing to do with buying anything new.
First, pain. What recurring friction is quietly costing the hotel time, revenue, trust, or the energy of your team? Not the exciting use case somebody saw at a conference. The real, repeating ache that everyone works around and no one has fixed.
Second, readiness. Are the data, the infrastructure, the integrations, the ownership, and the safeguards actually sufficient to let AI touch that pain safely? This is the step almost everyone skips, and it is the step the survey shows most clearly that they should not.
Third, human adoption. Did the people affected help shape the workflow, understand the reasoning behind it, and keep the authority to step in when judgment is needed? Adoption that is done to people fails. Adoption that is built with them holds.
The message underneath all three is simple. Judgment before automation. Orientation before tools. Cadence before scale. Get that order right, and the same technology that paid off for almost no one starts to pay off for you.
Why this is unexpectedly good news
Now here is where the investigation turns hopeful, and it is the reason I wanted to write this at all.
An independent or boutique hotel cannot outspend the major chains or the OTAs, and the survey quietly suggests it may not need to. The capabilities that actually separate the winners from everyone else are experimentation, team initiative, workflow redesign, and connected knowledge. None of those are things you buy. They are things you cultivate, and a focused independent hotel or a nimble management company can cultivate them faster than a large organization ever could.
A small team can redesign a workflow in an afternoon that would take an enterprise a quarter to route through committee. A single property can include its whole staff in shaping a new way of working in a single meeting. That speed and that closeness are advantages the giants cannot easily copy, and the survey is telling us those advantages matter more than raw spending power.
The AI is ready. Most hotels are not. And the reason that is good news is that the gap is not made of money or model access. It is made of readiness, coordination, and human inclusion, which are exactly the things a smaller, more human operation is built to do well.
The real question
So if your hotel’s AI investment has not produced the value you expected, I would gently offer that the next question is probably not which tool we should buy.
The more useful question, the one that actually unlocks the value hiding in what you already have, is this. What is preventing our hotel from turning intelligence into coordinated action?
Answer that honestly, and you will find your payback was never waiting inside a better model. It was waiting for you to redesign the work, connect the data, and bring your people all the way in.
