I want to start with something I believe most of the AI conversation in our industry gets completely wrong about hotels.

Hotels do not adopt AI because everyone else seems to be doing it. The crowd has never been a reason that moves a good operator. They do not adopt it out of fear that they will be left behind, and they do not adopt it out of scarcity, the quiet panic that there is a train leaving and they have to be on it. They also do not move when AI is sold to them as a tool that will magically solve a long list of their challenges, because every experienced hotelier has heard that promise before about some other piece of technology, and they remember how it turned out.

So the usual playbook, the one built on trend, fear, and tool hype, bounces right off a serious hotel. And honestly, it should. A hotel that moves because of pressure and perception tends to make exactly the kind of rushed, foundation-free decision that the industry is now regretting across its AI budgets.

Here is what I actually believe, and it is the reason I do this work. AI is a cultural transformation for hotels. It is a rare opportunity to thrive and to reach new uncontested markets that the old way of competing never opened. That is a very different thing from a trend to chase, and it asks something very different of a hotel.

Why “AI as a tool” keeps letting hotels down

When you treat AI as a tool, you ask a tool question. Which product should we buy, and what will it do for us? That framing feels responsible, and it quietly sets the hotel up to fail, because a tool dropped onto unexamined workflows, disconnected data, and a team that was never brought into the change produces very little. We have a whole industry’s worth of evidence for this now. The spending happens, the tool performs, and the business barely moves.

A transformation asks a completely different question. It does not start with the product. It starts with the hotel. Who are we, where do we actually stand, what have we learned about ourselves, and what do we want to become? Answer those first, and the right tools become obvious and effective later, because they finally have a foundation to stand on. Skip them and no tool, however capable, can save the decision.

This is the heart of the difference, and it is why I keep saying that the most important work happens before you buy anything.

The uncontested market most hotels cannot see.

There is a bigger prize here than efficiency, and it is the part that genuinely excites me.

When a hotel treats AI as a transformation, it stops competing on the same crowded ground as everyone else and starts to see space that was invisible before. The ability to understand guests more deeply and act earlier. The ability to free your people from the work that drains them so they can deliver the moments that actually define your property. The ability to build a direct relationship with a guest that no intermediary owns. These are not incremental gains. They are the opening to markets and experiences your competitors are not even looking at, because they are busy chasing the same trend in the same way.

That is uncontested market space, and transformation is how a hotel reaches it. A trend keeps you in the pack. A transformation lets you leave it.

The three questions that start a real transformation

This is exactly why I built my diagnostic for hotels the way I did, and it is why I believe it is genuinely different from the assessments and scorecards floating around. It does not start by grading your tools or scoring your tech stack. It starts with three simple questions that most hotels have never been asked in sequence.

Where are we? An honest picture of where your hotel actually stands right now. Your data, your workflows, your systems, your team, your guest relationships. Most hotels have never looked at this clearly, which is why their AI decisions feel like guesses.

What have we learned? The reflection step almost everyone skips. What has your hotel already tried, what worked, what did not, and what do those experiences tell you about how your property and your people really operate? This turns scattered experiments into actual understanding.

What happens next? Only now, with a clear picture and real learning behind you, does the path forward come into focus. Not a generic roadmap, but the specific next move that fits your hotel, your foundation, and your ambition.

Those three questions- Where are we, What have we learned, and What happens next- are not a quiz. They are the arc of a transformation, and together they set the foundation that everything else depends on. A hotel that can answer them is ready to adopt AI in a way that compounds. A hotel that cannot is one tool purchase away from another expensive lesson.

Foundation first is not the cautious choice; it is the ambitious one.

I know that “fix the foundation first” can sound conservative, like the advice you give someone to slow them down. I mean the opposite. Setting the right foundation is the most ambitious thing a hotel can do right now, because it is what makes everything after it possible. It is the difference between a hotel that adds AI and a hotel that transforms with it.

The hotels that will thrive in the next few years are not the ones that moved first out of fear, or that bought the most tools the fastest. They are the ones that understood where they stood, learned from it, and built the foundation that let AI amplify everything that makes them worth staying at. That is a cultural shift, and culture is exactly the thing a thoughtful independent or boutique hotel, and the management companies that run them, can change faster than any giant.

What to do next

If any of this resonates, the next step is not to go shopping. It is to find out where your hotel truly stands.

If you would like a structured starting point, you can try the AIDURIX Hotel AI Diagnosis demo, which walks you through the questions I use to assess where a hotel stands on AI readiness, built around the three Ws. Please note that the demo runs inside ChatGPT, so you will need to be signed in to a ChatGPT account to open and test it.

The full version of this diagnostic is not released yet, and I am looking for a small number of hotels willing to help test it before it goes live. If you run or manage an independent or boutique hotel, in the 10 to 250 room range, and you would like to be one of the first to put the full diagnostic to work on your own property, start a conversation with me at aremorch.com. Places are limited, because I want to give each hotel proper attention.

AI will keep arriving whether a hotel is ready or not. The hotels that thrive will be the ones that treat its arrival as the invitation to transform rather than the pressure to conform. That choice is still yours to make, and the best time to make it is before the next tool lands on your desk.

The compass is ready. The direction is yours.

Frequently asked questions

Is AI just another technology trend for hotels? No. Treating AI as a passing trend is what leads hotels to rushed, tool-first decisions that fail to pay off. AI is better understood as a cultural transformation. It changes how a hotel understands its guests, supports its people, and competes, which is a far deeper shift than adopting any single piece of software. Hotels that approach it as a transformation set a foundation that compounds, while those that chase it as a trend tend to spend money without moving the business.

Why do hotels resist adopting AI? Experienced hotels generally do not move because of fear, scarcity, or the perception that everyone else is already using AI. They have heard technology promises before and remember the results. What resistance usually signals is a healthy refusal to buy a tool before understanding whether it fits. The way through is not more pressure; it is a clear picture of where the hotel stands and what it actually needs.

What are the three Ws in the AIDURIX hotel AI diagnostic? The three Ws are the three questions the diagnostic is built around. Where are we, which is an honest picture of the hotel’s current data, workflows, systems, team, and guest relationships. What have we learned, which reflects on what the hotel has already tried and what those experiences reveal. And what happens next, which identifies the specific path forward that fits that hotel. Together they form the arc of a transformation and set the foundation AI depends on.

Should a hotel fix its foundation before buying AI tools? Yes. A tool placed on unexamined workflows, disconnected data, and a team that was not included produces very little return, which the industry’s disappointing AI budgets now demonstrate. Establishing the foundation first- an honest current picture, real learning, and a clear next step- is what allows any AI tool to actually amplify the business. Foundation first is the ambitious choice because it is what makes everything after it work.

How can independent and boutique hotels compete with chains on AI? Independent and boutique hotels compete best by treating AI as a cultural transformation rather than a spending race. The capabilities that decide whether AI pays off- honest self-assessment, team involvement, workflow redesign, and reaching uncontested guest relationships- are exactly the things a smaller, more human operation can change faster than a large organization. They cannot outspend the chains, and they can out-transform them.
